SEO competitor analysis tools show the data, we turn it into a plan
SEO competitor analysis tools show where rivals outrank you: keywords, links, pages and AI citations. What most teams actually need is the analysis done and turned into a ranked plan. AgencySEO delivers that inside every retainer, from a kickoff analysis on Small to a monthly one on Scale.
If you are comparing tools, this page explains what they measure, where they stop, and what a senior strategist adds on top.

What competitor analysis tools show you
Good SEO tools are excellent at collecting data. A typical stack gives you:
Keyword overlap
Which queries a competitor ranks for that you do not, and roughly where both of you sit.
Backlink profiles
Which domains link to them, new and lost links, anchor text patterns.
Top pages
Which of their URLs attract the most estimated organic traffic.
SERP features
Which results show snippets, People Also Ask, video or shopping blocks, and who holds them.
We use tools like these every day. They are necessary, but they are not a strategy.
Where tools stop
A tool export lists thousands of "missing" keywords. It does not tell you which 20 matter for revenue, which ones your product can credibly win, or which ones a competitor ranks for by accident. It treats a link from a relevant trade publication the same as a link from a directory nobody reads. And traffic estimates are estimates, often far from what the site actually gets.
Most teams that buy a tool end up with dashboards nobody acts on. The hard part is judgment, prioritization and execution.
What a strategist adds
Your strategist reads the data with your business in mind:
Revenue filter
Gaps are ranked by commercial intent, fit with your product and the realistic effort to close them, then labeled with an opportunity band (high, medium, low).
The real competitors
Search competitors are often not your sales competitors. A publisher, a marketplace or a review site may own the results your buyers see. We analyze whoever actually holds the page one and the answer.
Why they win
Not just that a page ranks, but why: depth, format, internal links, freshness, authority, intent match.
A plan with owners
Each gap becomes a brief, a technical fix, a refresh or an outreach target on your deliverables board.
The four gaps we analyze
Keyword gaps. Queries with commercial or problem-aware intent where competitors rank and you do not, or where you rank on page two. We group them into topics and map each topic to an existing or new URL, so you avoid creating pages that compete with each other.
Link gaps. Publications, communities and resource pages that link to two or more competitors but not to you. These become targets for editorial outreach, never paid placements.
Content gaps. Pages competitors have that you lack (comparison pages, use case pages, calculators, glossaries, integration pages), and pages you both have where theirs is clearly more useful. We define what "better" means for each, specifically.
SERP feature and AI citation share. Who holds the featured snippet, the People Also Ask boxes and the local pack for your priority queries, and which brands AI Overviews, ChatGPT and Perplexity cite for your category. AI citation tracking is part of AI search visibility, included from Growth. See AI search optimization for how we close those gaps.
Why it matters for revenue
Competitor analysis is the fastest way to stop guessing. It shows the demand that already exists in your market, the formats that already win it, and the sources that already shape buyer opinion. Closing the right gaps first means your monthly pages, refreshes and links go where a competitor is currently collecting your pipeline.
It also protects budget. Many teams spend months on keywords that look attractive in a tool but never convert. A ranked gap list cuts those out before work starts.
What we deliver by plan
| Small | Growth | Scale | Enterprise | |
|---|---|---|---|---|
| Competitor gap analysis | at kickoff | quarterly | monthly | monthly |
| AI citation share in the analysis | not included | included | included | included |
| AI search visibility checks per month | not included | 200 | 600 | 1 500 |
| Priority keywords tracked | 25 | 100 | 300 | 600 |
| New optimized pages or articles per month | 2 | 6 | 14 | 24 |
| Editorial links per month | 2 | 6 | 14 | 24 |
On every plan, the gaps feed straight into the monthly work: new pages, refreshes and editorial links come from the ranked list. Monthly scope resets at the start of each billing period. If you need a more frequent analysis, upgrade in the panel; the prorated difference is charged immediately and the new scope starts the same day.
How the analysis works
- 1
Pick the competitors
You name the companies you lose deals to. We add the domains that actually hold your priority results, including publishers and marketplaces. Usually 3 to 5 domains per market.
- 2
Collect the data
We crawl competitor sites, pull ranking and link data, review SERP features for your priority keywords and, from Growth, run AI visibility checks.
- 3
Diagnose
Your strategist explains why each competitor wins where it wins, page by page for the priority topics.
- 4
Rank the gaps
Every gap gets an opportunity band, an effort estimate and a recommended action.
- 5
Turn it into work
The top gaps become briefs, fixes and outreach targets on your deliverables board for the coming month or quarter.
- 6
Re-check
At each analysis cycle we show which gaps closed, which widened and what the competitors changed.
Deliverables in the panel

Try a competitor comparison before you buy
The free SEO audit compares your site with up to 2 competitor domains. After a free signup you see the full competitor comparison, the full keyword gap list and a fix roadmap. It is one full audit per account, a demo of how we work rather than a plan.
What you need to provide
- The competitors you meet in sales, and any you consider out of scope.
- Read-only access to Google Search Console and GA4 through OAuth in the panel, so we compare gaps against your real performance.
- Context on what converts: your best customers, highest-value products or services, and anything you cannot sell in certain markets.
What we do not do
- We do not sell tool access or raw data exports. You get the analysis and the work that follows.
- We do not copy competitor content. We identify what makes a page useful and build something more useful for your buyers.
- We do not replicate competitor link tactics we consider risky, such as paid link networks or link exchanges at scale.
- We do not promise you will outrank a named competitor. We commit to the scope shipped each month and report the movement honestly.
FAQ
Should we buy an SEO competitor analysis tool or hire an agency?
If you have an in-house SEO with time to analyze and execute, a tool may be enough. If nobody owns the work, a tool tends to become an unused dashboard. With AgencySEO the analysis, the prioritization and the execution are included in one monthly price, and you see every resulting deliverable in the panel.
Do we get access to the tools you use?
No. We use professional tools as part of our work, but the retainer is for analysis and execution, not software seats. Everything relevant to your decisions appears in the panel and in your monthly report.
How many competitors do you analyze?
Usually 3 to 5 domains per market, chosen together: the companies you compete with for deals, plus whoever actually holds your priority results. The free audit compares up to 2 competitors.
How accurate is competitor traffic data?
Third-party traffic figures are estimates and can be far off. We use them only to compare relative strength and spot patterns, and we never present them as a competitor's real numbers. Your own results come from Search Console and GA4.
Why is the analysis only at kickoff on Small?
Small is built for a single site with a focused scope. A thorough kickoff analysis sets the priorities for the first months. Growth adds a quarterly analysis with AI citation share, and Scale and Enterprise run it monthly for markets that move faster.
Can you analyze competitors in several countries?
Yes, within your plan's markets: 1 on Small, 2 on Growth, up to 5 on Scale and up to 10 on Enterprise. Each market gets its own competitor set, because the sites that win in the United Kingdom are often not the ones that win in the United States.
